Martech Architecture Consulting

Architecture Help from a Martech Architect Who Built the Tool

Matthew Niederberger — 20+ years architecting Martech stacks, founder of Martech Stack Builder. Vendor-independent. No build commissions, no kickback partnerships. The recommendations stay honest because the incentives are clean.

Where we can help

The decisions that matter — and the rituals that keep the architecture alive after the engagement ends.

Target-state architecture

From "we have 91 tools" to "this is the shape of our martech, and this is why each tool sits where it does." Rendered as a living diagram, not a static slide deck.

Vendor selection

RFI design, scoring rubrics, vendor evaluation in the context of your stack. We don’t take vendor referral fees — the shortlist is built on capability fit, not who paid us.

Integration pattern design

Event vs. batch, identity resolution flows, real-time vs. eventual consistency tradeoffs. The decisions made before the development team writes a line of code.

Governance + team rituals

The processes that keep the architecture alive after we leave: stack change proposals, RFI templates, renewal calendars, the monthly review that takes 30 minutes and saves a quarter of arguments.

Team enablement

We don’t want to be on retainer forever. The goal is your team owning the architecture inside 90 days. We pair-architect with your senior people, write the playbooks, and leave the documentation behind in a format they can actually maintain.

Three sizes of engagement

Pick the smallest one that fits. We’ll tell you if you’re scoping too big.

Smallest

Workshop

2-hour guided session. One specific decision. Comes with prep + a follow-up summary.

Best for: "Should we go composable?", "What replaces Segment for us?", "How do we wire consent through to ad platforms?"

Mid-size

Stack Audit

2-week fixed-price engagement. Stack DNA scoring, redundancy + SPOF analysis, 90-day action plan.

Best for: teams who want a defensible "what we have / what we should do" snapshot before a budget review or reorganization.

Largest

Architecture engagement

6–12 weeks. Target-state design, vendor selection, integration patterns, team enablement.

Best for: teams entering a multi-quarter replatform, M&A integration, or a martech rebuild driven by a new data layer.

Frequently Asked Questions

Who runs the engagement?
Matthew Niederberger — 20+ years in Martech architecture, founder of Martech Stack Builder and Martech Therapy. Past engagements include Emirates, Bennetts, Specsavers, dnata Brands, and 40+ others. Verifiable on LinkedIn.
What does a typical architecture engagement look like?
Three phases: assess (audit current state), design (target architecture with phased rollout), and embed (build the diagram, governance docs, and team rituals so the architecture stays current after we leave). Length depends on stack size and decision count — usually 6–12 weeks.
Are you a development agency? Do you build integrations?
No — and that’s a feature. We design the architecture and recommend vendors and integration patterns. We don’t take build commissions, so the recommendations stay honest. If you need development work, we hand off cleanly to a partner agency with the architecture spec in hand.
What if we just need help on one decision?
Start with the Martech Workshop — a 2-hour guided session for one specific decision. Many engagements start as a workshop and expand once we see the full picture.
How is this different from the stack audit service?
The audit is a fixed 2-week engagement that grades your current state and produces a 90-day plan. Architecture engagements go further: target-state design, vendor selection support, integration pattern recommendations, and helping your team own the architecture going forward.
Where are you based? Do you travel?
Based in Europe. Engagements are remote-first. On-site week or workshop possible for European customers; US/APAC engagements are remote with occasional travel for kickoff or major decisions.
